About the programme

Course Overview

Consistent performance across a dozen or more sites cannot depend on an area manager's physical presence, since most sites will not see that manager in person most of the time; it has to come instead from standard operating procedures, a disciplined visit cadence and dashboards that flag problems before any visit happens. This course builds that operating model in practical detail: how to design SOPs that are followed rather than filed away, how to structure a site visit so it develops the site leader rather than simply inspecting them, and how to build a KPI dashboard that lets a regional manager prioritise which of many sites needs attention this week. The concluding sessions ask participants to build a visit plan and checklist for their own site portfolio, practise a coaching-style visit conversation, and design escalation rules that keep local flexibility from turning into inconsistent customer experience.

Expected Learning Outcomes

01

Design standard operating procedures that site teams actually follow under real pressure.

02

Build a multi-site KPI dashboard that prioritises which locations need attention first.

03

Structure a site visit that coaches the site leader rather than only auditing compliance.

04

Balance standardisation across sites against the local flexibility some situations require.

05

Plan travel and visit frequency across a portfolio of sites within realistic time constraints.

06

Escalate underperforming sites through a structured improvement process rather than ad hoc pressure.

07

Develop site leaders' management capability so day-to-day decisions do not default upward.

01

The Area Manager Role and Operating Model

2 sessions · 8 points

Session 1Defining the Multi-Site Operating Model

  • Clarify what decisions sit with site leaders versus the area or regional manager.
  • Design a span of control appropriate to site complexity, distance and site leader experience.
  • Distinguish a multi-site operating model from managing one large site with sub-teams.
  • Identify the information a regional manager needs without visiting every site in person.

Session 2Balancing Standardisation and Local Flexibility

  • Decide which processes must be standardised and which can flex to local conditions.
  • Identify risks created when local managers deviate from agreed procedures informally.
  • Set escalation rules for when a site may deviate from a standard procedure.
  • Communicate the reasoning behind standard procedures so site teams follow them willingly.
02

Standardising Performance Through SOPs and Audits

2 sessions · 8 points

Session 1Writing SOPs That Are Actually Followed

  • Write standard operating procedures in a format site teams can use during live operations.
  • Test a new SOP with frontline staff before it is rolled out across the region.
  • Identify why an existing SOP is being ignored and redesign it rather than re-issuing it.
  • Update SOPs on a defined review cycle as products, systems or regulations change.

Session 2Running Audits and Compliance Checks

  • Design an audit checklist that covers safety, brand standards and operational compliance.
  • Run a site audit that produces clear, actionable findings rather than a generic score.
  • Use mystery shopping or peer audits to complement formal manager-led inspections.
  • Track audit trends across sites to identify systemic rather than site-specific issues.
03

Site Visits and Local Leadership Development

2 sessions · 8 points

Session 1Structuring an Effective Site Visit

  • Plan a site visit agenda that balances operational review with coaching conversation.
  • Observe frontline operations directly rather than relying only on the site leader's report.
  • Give a site leader feedback that is specific enough to change their next week's actions.
  • Close a site visit with agreed actions and a clear date for follow-up.

Session 2Developing Site Leaders' Management Capability

  • Coach site leaders to resolve local issues without escalating every decision upward.
  • Identify site leaders ready for larger sites or a future area manager role.
  • Run peer learning between site leaders across the region to spread good practice.
  • Address a site leader's underperformance through a structured, documented process.
04

Resource and Performance Management Across a Region

2 sessions · 8 points

Session 1Allocating Resources Across Sites

  • Allocate staffing, budget and equipment across sites based on demand and performance data.
  • Prioritise limited regional resource, such as maintenance or training budget, across sites.
  • Reallocate resource quickly when one site faces an unexpected demand spike or shortfall.
  • Justify resource allocation decisions to site leaders who feel their site is under-resourced.

Session 2Managing Regional Performance Over Time

  • Set a regional business review cadence that tracks performance across all sites consistently.
  • Compare site performance fairly, accounting for local market and demographic differences.
  • Report regional performance to senior leadership with clear drivers, not just outcomes.
  • Plan succession and cover across the region so one site's absence does not disrupt others.
